The true cost of hiring an AI engineer: in-house vs augmented
The cost of hiring an AI engineer in-house is far more than the salary: a $140,300 median wage (BLS, May 2025) becomes, we estimate, about $202,700 a year with benefits, before recruiting, the empty months while you hire and the months a new engineer takes to ramp up. On our model, a first year in-house costs about $26,500 per productive month, against $12,200 to $24,700 for an augmented engineer billed at $49 to $99 an hour. The calculator below takes your own numbers.

The short version
- Salary is the smallest surprise. BLS puts the median computer and information research scientist, the occupation closest to ML engineering, at $140,300 (May 2025); Stack Overflow's 2025 survey puts US AI/ML engineers at $189,500 in total pay.
- Benefits add about 44.5 percent. BLS employer cost data for June 2026 shows $22.71 an hour in benefits on $50.98 in wages for professional occupations, so we estimate a $140,300 seat costs about $202,700 a year.
- The first year is the expensive one. With SHRM's median time to fill of about a month and a half and a six-month ramp, our model puts an in-house hire at about $26,500 per productive month in year one and $17,700 in year two.
- Augmentation costs less below about $98 to $106 an hour. At $49, the top of Clutch's India band for AI firms, an augmented seat costs about $12,200 per productive month in year one; at $99, the top of the US band, it roughly matches hiring.
- Attrition decides the long run. BLS quits data implies roughly 16 to 28 percent of staff leave in a year, and each departure costs about $81,500 in our model, inside Gallup's range of half to two times salary.
What goes into the cost of hiring an AI engineer
The cost of hiring an AI engineer has five lines: salary, benefits, recruiting, ramp-up and attrition. The median US computer and information research scientist, the BLS occupation closest to ML engineering, earned $140,300 in May 2025, and Stack Overflow's 2025 survey puts US AI/ML engineers at a $189,500 median in total pay. Benefits add about 44.5 percent on top of wages. The last three lines are where most hiring budgets go wrong.
Salary is the only line most budgets get right. The other four either add cash (benefits, recruiting) or subtract output (the empty seat, the ramp, the next resignation), and both kinds belong in the comparison.
- Salary. BLS puts the median computer and information research scientist at $140,300 (May 2025), with the top 10 percent above $230,630.1 An AI engineer who mainly builds LLM features on existing models is closer to the software developer median of $135,980.2 Stack Overflow's figure of $189,500 for US AI/ML engineers includes bonuses and comes from 80 US respondents, so treat it as a market signal rather than a benchmark.3
- Benefits. In June 2026, private employers paid $22.71 an hour in benefits on top of $50.98 in wages for professional and related occupations, a load of about 44.5 percent on our arithmetic.4 That covers paid leave, insurance, retirement, legally required payroll taxes and supplemental pay. On the $140,300 median, we estimate the seat costs about $202,700 a year.
- Recruiting. SHRM's 2025 benchmarking puts the average cost per hire at $5,475 for nonexecutive roles and $35,879 for executives.6 If you use a contingency recruiter, SHRM has reported fees of 20 to 25 percent of first-year cash compensation (2016),8 which is $37,900 to $47,375 on a $189,500 package.
- Ramp-up. A case study of onboarding at Microsoft (ICSE 2021) notes onboarding can take over six months, and one manager expected independent work at six months.11 If output climbs in a straight line from zero to full over that period, the new hire delivers half a seat for six months. At the BLS median, that is about $50,700 of loaded pay that buys no output while the seat ramps up.
- Attrition. The BLS average monthly quits rate in the information industry was 1.3 percent in 2025, and 2.3 percent in professional and business services.9 Multiplied by 12, that is roughly 16 to 28 percent of staff a year. Each departure reruns recruiting, the empty seat and the ramp.

The empty seat and the ramp never reach an invoice; they show up as output you pay for or wait for. So the fair unit of comparison is cost per productive month. Our modelled replacement cost of $81,500 is 0.58 times salary, inside the Gallup range of half to two times annual salary for replacing an employee, which Gallup calls conservative.10
In-house vs augmented vs agency, side by side
For one seat in the first year, our model puts an in-house AI engineer at about $179,700 in cash for 6.8 months of full output. An augmented engineer billed at $49 to $99 an hour, the top of Clutch's India and US bands for AI firms, costs about $97,000 to $196,000 for 7.9 months. An agency project is priced differently: Clutch's AI pricing guide puts the average project near $120,600 over a typical 10 months.

Clutch's bands come from verified client reviews of AI development firms, so they describe firms rather than quote a single augmented engineer; ask any partner for its AI rate card in writing.12 The augmented row also assumes the same six-month ramp and 16 percent replacement rate as the hire, because an outside engineer still has to learn your codebase. How the math works. In-house cash is the loaded monthly cost for the months after the seat is filled, less the pay you save while a leaver's seat sits empty, plus recruiting for the first hire and for any replacement. Augmented cash is the rate times monthly hours for the months billed. Output for both is 12 months, less the wait to start, less half the ramp, less the expected output lost to a departure. A ramp averages half output because a straight climb from zero to full averages half.
Two things the model leaves out, both in favor of hiring: the notice period a new hire owes their current employer, and any gap between offer acceptance and a first day. It also leaves out your technical lead's review time, which both options need.
Time to productivity: two clocks, one bill
An in-house AI engineer produces after two delays: a hiring cycle that SHRM puts at roughly a month and a half from requisition to offer acceptance, and an onboarding period that a case study at Microsoft says can run past six months. An augmented engineer skips most of the first delay but not the second, because anyone new has to learn your codebase, your data and your users.
The first clock is the one partners advertise. SHRM's 2025 data shows screening and interviewing alone averaging 8 to 9 days each, and the median time to fill is measured only to offer acceptance.67 In the defaults, starting a month sooner and replacing a leaver faster gives the augmented seat about 1.2 more months of full output in year one, which is most of the gap in cost per productive month at equal pay.
The second clock is where the money goes on both paths. One manager in that study described a first week on tools and source code, a second on the customer's perspective, and three to four months before a new developer could design a new capability.11 Three things shorten it for any engineer, hired or augmented:
- Access before day one. Repository, cloud and model-provider accounts ready, so week one is spent on code.
- A first scoped task. A small, real change merged through your normal review in the first week.
- An evaluation set. Real inputs with expected outputs, agreed before anyone tunes a prompt, so progress is measured.
Shorten the augmented ramp in the calculator only when the engineer has shipped the same stack and you have seen it in a paid trial.
When in-house wins on cost
In-house wins once the seat is filled and kept. In year two, our model's in-house cost per productive month falls to about $17,700 at the BLS median, level with an augmented engineer at $99 an hour ($17,900) and about twice one at $49 ($8,850). The break-even is about $98 an hour at steady state and $106 in year one: below it augmentation costs less per unit of output, above it hiring does.
Price is rarely the whole decision, but it points the same way as the other reasons to hire:
- AI is the product. The knowledge compounds in the people who build it, and you stop paying a partner's margin every year.
- The work is steady and multiyear. The first-year penalty of recruiting and ramp is paid once and spread over years.
- You keep people. Attrition is the lever that moves in-house cost most. At 28 percent a year instead of 16, the in-house seat loses more output to replacement cycles.
- Nobody sets AI direction yet. Your first AI lead is usually best hired, because direction is hard to rent. Our piece on AI engineering team structure shows which seat to fill first.
At US-band rates, augmentation roughly matches the in-house seat; the premium is over the India band. That premium is worth paying when the hiring cycle would stall a launch, or when the skill is needed for one phase.
The hybrid model: one owner, flexible seats
The hybrid that usually fits a growing team is one in-house AI lead who sets direction and reviews everything, plus augmented engineers for seats that change as the system matures. At full-year steady state, three in-house seats at the BLS median cost about $608,200 with benefits. One in-house lead plus two augmented seats costs about $406,600 at $49 an hour, or $614,600 at $99.

You pay recruiting and ramp for one hire instead of three, the partner absorbs recruiting for the seats most likely to change, and the knowledge stays with the lead who reviews every pull request. The hybrid fails when the lead has no time to review; then the saving turns into rework.

Vetting checklist: the terms that change the true cost
An hourly rate is one line of an augmented engineer's cost. Before you compare a quote with a salary, get the terms that drive the other lines in writing: what the rate includes, the minimum term and notice, replacement time and who pays for a new engineer's ramp, overlap hours, IP and account ownership, and renewal pricing.
- Rate by role, all-in. Confirm the rate covers the engineer's benefits, equipment and the partner's management, and ask for the AI rate card, since Clutch's bands are firm averages.
- Minimum term and notice. A three-month minimum on a seat you need for six weeks changes the math.
- Replacement time and ramp. Get the replacement time in writing, and ask whether you pay for overlap while a replacement learns the codebase. This is the replacement line in the calculator.
- A paid trial. A small paid task in your codebase tells you whether a six-month ramp is too cautious for this engineer.
- Overlap hours. Enough shared hours for daily review, or your lead's time becomes the hidden cost.
- IP and accounts. A written assignment of code, prompts and evaluation sets, with work in your own repositories and cloud accounts from day one.
- Renewal pricing. How the rate moves at renewal, because the year-two numbers depend on it.
